Cracking the Code – Why Your Stakeholders Really Do What They Do

Has a dream client just ghosted you? Your competitor made a baffling move? That investor said “no” for no obvious reason?
The harsh truth is that you’re not seeing the invisible forces pulling their strings. Let’s fix that.

The Hidden Puppeteers

You can usually narrow behaviour down to four forces controlling everyone:

1️⃣ Social Forces (The Tribal Mindset)

What’s considered “acceptable” in their world?
For example, a corporate client rejecting your edgy branding isn’t about you, but about their board fears of looking “unprofessional” to peers.

2️⃣ Economic Forces (Follow the Money)

What’s bleeding their budget dry? What bonuses are they chasing?
Ever considered that a competitor’s sudden price drop might be because their VC demanded user growth at all costs?

3️⃣ Psychological Forces (Their Inner Drama)

Stakeholder decisions are driven by narratives and emotional connections, not just rational analysis.

Secret fears: “Will this make me look stupid?
Hidden desires: “I want to be the hero who saved the company.

4️⃣ Organisational Forces (Their House is on Fire)

Internal power struggles you can’t see.

Red Flag Language: 🚩 “We love it, but legal would never…” = Someone’s covering their ass

Pick one of your stakeholders and brainstorm which of these four is most screwing with affecting their decisions right now?

Force What to Look For
Political New regulations about to drop?
Economic Interest rates killing their cash flow?
Social Are their customers suddenly obsessed with sustainability?
Technological Did a new tool make your solution obsolete?
Legal Pending lawsuits making them paranoid?
Environmental Climate protests tanking their stock?

Stakeholder Personas – Get Inside Their Head 🧠

Create a Dark Side persona, e.g.,:

  • Name: “Defensive Dave” (Procurement Manager)
  • Motivation: Doesn’t get fired for risky choices
  • Fear: Looking gullible to his CFO
  • Secret Weapon: Show him peer benchmarks to justify your price

Turn Insights Into Action

Understanding the forces that shape the views and actions of others becomes a lucrative tool when you use the knowledge to your business’s advantage.

Pitch Hack

Before your next meeting, think about “What’s keeping them up at night this quarter?” Weave that into your introduction.

Competitor Mind-Reading

They launched a weird feature? Map it to:

  • Economic → Chasing revenue before funding round?
  • Psychological → Founder’s ego project?

Send a “This made me think of your [specific challenge]” article. Instant credibility.

Stakeholders don’t make rational decisions. They make survival decisions based on forces you can’t always see. Get to grips with this, and you’ll:

  • Predict objections before they happen
  • Frame your solutions as their lifeline
  • Spot industry shifts before competitors do
